Developing Mindful Leaders

Organizations invest billions annually on a success curriculum known as "leadership development," which ends up leaving so much on the table. Training and development programs almost universally focus factory-like on inputs and outputs — absorb curriculum, check a box; learn a skill, advance a rung; submit to assessment, fix a problem. Likewise, they leave too many people behind with an elite selection process that fast-tracks "hi-pos" and essentially discards the rest. And they leave most people cold with flavor of the month remedies, off sites, immersions, and excursions — which produce little more than a grim legacy of fat binders gathering dust on shelves.
What if, instead of stuffing people with curricula, models, and competencies, we focused on deepening their sense of purpose, expanding their capability to navigate difficulty and complexity, and enriching their emotional resilience? What if, instead of trying to fix people, we assumed that they were already full of potential and created an environment that promoted their long-term well-being?

In other words, what if cultivating a successful inner life was front and center on the leadership agenda?

That was the question Todd Pierce asked himself in 2006 after years of experimenting with the full menu of trainings, meetings, and competency models in his capacity as CIO of biotechnology giant Genentech. He had just scoured the development reports of some 700 individuals in the IT department and found that "not one of them had an ounce of inspiration. I remember sitting there and saying, 'There's got to be a another way.'"
At the time, Pierce was benefiting personally from work with a personal coach and had recently woken up to the power of the practice of
mindfulness. He called in a kindred soul, Pamela Weiss, a long-time executive coach and meditation teacher, to help design an experiment that would cast out the traditional approach to leadership development to focus instead on helping people grow.
"If you want to transform an organization it's not about changing systems and processes so much as it's about changing the hearts and minds of people," says Weiss. "Mindfulness is one of the all-time most brilliant technologies for helping to alleviate human suffering and for bringing out our extraordinary potential as human beings."
Pierce and Weiss distilled a set of principles that form the basis of what became the "
Personal Excellence Program" (PEP), now heading into its sixth year inside Genentech (Pierce left the company this fall after 11 years to join salesforce.com). Together, these pillars offer up a short course in unleashing human capability, resilience, compassion, and well-being (and they're unpacked in even more detail in Weiss and Pierce's entry).

1. Developing people is a process — not an event. 

"Development is all too often considered a one-time event," says Weiss. She and Pierce designed PEP as a ten-month-long journey that unfolds in three phases, with big group meetings, regular small group sessions, individual coaching, peer coaching, and structured solo practice.

2. People don't grow from the neck up.

Too much training focuses on the the mind — it's about transferring content. "We talk about the head, the heart, and the body," says Weiss. In fact, they do more than talk about it — they enact it every day at the start of every meeting. The "3-center check in" is the gateway drug to mindfulness. As Weiss describes it: "You close your eyes for a moment and you notice, 'What am I thinking — what's happening in my head center,' then you notice, 'What am I feeling — what's happening in my heart center.' then, 'What am I feeling — what's happening in my body.' It's a way in which people start paying attention and practicing mindfulness without ever practicing meditation."

3. Put mindfulness at the center (but don't call it that!).

 Weiss and her team were careful to keep the language of specific belief systems and religions out of PEP. The program revolves around three phases: reflection on and selection of a specific quality or capacity you want to work on (patience, decisiveness, courage); three months of cultivating the capacity for self-observation; and the hard work of turning insight into deliberate, dedicated, daily practice.

4. It's hard to grow alone. 

"People grow best in community," says Weiss. "People don't grow as well just reading a book, getting an online training, or just taking in information. There's an exponential impact in having people grow and learn together." That's why the PEP "pod" (small 6-8 person group) is the main vehicle throughout the year.

5. Everybody deserves to grow. 

Pierce felt strongly that PEP should be available to people across the board — not just the usual "stars" — and that it should be voluntary. "The program is by application and not declaration," he says.
As PEP heads into its sixth year at Genentech, some 800 people have participated in the program. (Weiss added a graduate curriculum and a student training program to create "PEPtators" as few people want the journey to end.) The impact has been nothing short of transformative for individuals and organization alike. When Pierce took over the IT department in 2002, its employee satisfaction scores were at rock bottom; four years into the program, the department ranked second in the company and is now consistently ranked among the best places to work in IT In the world (even in the wake of Genentech's 2009 merger with Roche Group — always a turbulent and dispiriting experience).
Pierce attributes that to "the emotional intelligence of people and the capacity to change" developed in PEP. But don't take his word for it. The data-obsessed Pierce commissioned a third path impact report on PEP. It came in glowing: 10-20% increase in employee satisfaction, 50% increase in employee collaboration, conflict management, and communication; 12% increase in customer satisfaction; and nearly three times the normal business impact.
"Through PEP we have created a smarter, more agile, and more responsive organization," says Pierce. "The reduction of suffering, the capacity to deal with difficulties, the level of engagement — these things are very powerful and you can't call a meeting to get them or give people stock options and have them. These are skills and qualities you have to cultivate and practice."
So how's this for a new year's resolution for hard-charging leaders: turn every ringing, pinging, tweeting, and blinking thing off — especially your mind — and just breathe.

Summer Camps Make Kids Resilient

I recently spoke to 300 camp directors about how to make children more resilient to life stress. Summer camps, we discovered, are perfect places to help children optimize their psychosocial development.
After all, summer camps are places where children get the experiences they need to bolster their range of coping strategies. There are the simple challenges of learning how to build a fire, going on a hike, or conquering........

a high ropes course. There are the much more complex challenges of getting along with a new group of peers, learning how to ask for help from others, or taking manageable amount of risks without a parent following after you.
The best camping experiences offer these opportunities for manageable amounts of risk and responsibility, what I term "the risk takers advantage" (see my book 
Too Safe for Their Own Good for more examples). The worst camps pander to children as if they are entitled little creatures whose parents are paying big sums of money. Children at camp can't be treated like customers if they are going to get anything out of the experience. They need to be treated like students whose caregivers, the counselors, know what the kids need to grow.
Camps that pull this off and make kids, especially teens, put away the makeup, stash the iPods, get a little dirty and even a little frustrated while having fun and making new friends, are the kinds of camps that offer children the best of what they need. Looking at those experiences from the vantage point of my research on resilience, I know that camps help our children develop great coping strategies when they provide seven things all children need:
1)    New relationships, not just with peers, but with trusted adults other than their parents. Just think about how useful a skill like that is: being able to negotiate on your own with an adult for what you need.
2)    A powerful 
identity that makes the child feel confident in front of others. Your child may not be the best on the ropes course, the fastest swimmer, or the next teen idol when he sings, but chances are that a good camp counselor is going to help your child find something to be proud of that he can do well.
3)    Camps help children feel in control of their lives, and those experiences of self-efficacy can travel home as easily as a special art project or the pine cone they carry in their backpack. Children who experience themselves as competent will be better problem-solvers in new situations long after their laundry is cleaned and the smell of the campfire forgotten.
4)    Camps make sure that all children are treated fairly. The wonderful thing about camps is that every child starts without the baggage they carry from school. They may be a geek or the child with dyslexia. At camp they will both find opportunities to just be kids who are valued for who they are. No camps tolerate 
bullying (and if they do, you should withdraw your child immediately).
5)    At camp kids get what they need to develop physically. Ideally, fresh air, exercise, a balance between routine and unstructured time, and all the good food their bodies need. Not that smores (marshmallows, chocolate and graham cracker treats) don't have a place at the campfire, but a good camp is also about helping children find healthy lifestyles.
6)    Perhaps best of all, camps offer kids a chance to feel like they belong. All those goofy chants and 
team songs, the sense of common purpose and attachment to the identity that camps promote go a long way to offering children a sense of being rooted.
7)    And finally, camps can offer children a better sense of their culture. It might be skit night, or a special camp program that reflects the values of the community that sponsors the camp, or maybe it's just a chance for children to understand themselves a bit more as they learn about others. Camps give kids both cultural roots and the chance to understand others who have cultures very different than their own.
That's an impressive list of factors that good camping experiences provide our children. Whether it is a subsidized day camp in a city or a luxurious residential facility up in the mountains, camps can give our kids a spicy combination of experiences that prepare them well for life. Add to that experience the chance for a child's parents to reinforce at home what the child nurtures at camp, and maybe, just maybe, we'll find in our communities and schools amazing kids who show the resilience to make good decisions throughout their lives.

 

So here it is a few days into summer camp and you miss your child. That’s normal. So you pick up tyour cell phone and start to call your child’s cell phone. Then it hits you, summer camp has a NO contact policy! Why would such a thing exist? To make the parents suffer? Well, maybe its much more than this.
Here is the secret, a large part of the magic of an overnight summer camp experience is being in a closed community that is conscious. Summer camp if done well totally immerses a child. They live camp with their camp friends, and become part of the story of camp. So how does a cell phone ruin this adventure. It butts into the “life of camp” and brings children the reality of back home. For this reason many directors discourage parents from calling their campers and seem even discourage visiting . Camp Directors want to provide “creative separation” which allow the children to develop a healthy sense of independence, in turn leading to a healthy sense of adventure. For many children this is their first time away from home and it is in a protected child centered environment that only leeds to good results. Most camp directors want parents to see everything that happens at camp but that is not possible if you buy into the giving your child a secure freedom. So some have gone to daily publishing photos on their websites, newsletters, periodic Tweets , or videos. Some Directors have tossed off technology and encouraged each parent to call the office and ask about their child. Remember most camp Directors want to help you after all we are parents too.
This cult we call summer camp has its positive impact soon children forget about the cliques at school, their concerns about grades, and what their friends are doing and wearing.Summer Camp will replace these things with campfires, caring for others, singing in the dining hall, trying new things and increase their growth as a paddler, a rider, a gymnast, and a climber. Even more, they will be replaced by a community of friends 

Okay So you don’t buy it! You need to be in touch with your child. You know you are a helicopter parent. No need to fret.? There are a huge variety in the ways different camps help parents and campers stay in touch. Some camps allow campers to carry cell phones, some allow access to email. Many camps have visiting days. Every camp is different so be sure you ask the director how communication happens before you enroll in camp. This may also be a growing time for you ... getting you ready for those not to far off college days.

As camp Director along with my wife Lonnie at Swift Nature Camp we constantly are surprised by the wonderful world of summer camp. Each day we see the Benefits of camp and wonder how much better the “real world” would be if only everyone acted like they were at camp. Here are a few attributes that the rest of the world could adopt:

1. Respect.

Daily we see campers from all over the nation and the world come together with mutual respect and understanding for each other. You might not see this on the first day but after a few trip where it is a cabin group versus nature you realize that everyone in your cabin has you back and is going to watch out for you and respect what you stand for.

 

2. Equality.

Camp provides an equal playing field for all. Makes no difference if your dad is the Ambassador to Guatemala or if your parents run a restaurant. At camp all children are equal. This goes for staff as well. Counselors receive their power from the friendships they make not from the authority of a “counselor”.

3. Real Communication.

In this world of texting and highspeed internet summer camp provides an oasis where adverting and pop culture have no impact. Being away from the “outside world.” only brought people closer together. Conversation were more real, more open leading to the development of better friendships, even closer than some friendships back home. Amazingly, each summer I hear children say “It will be hard with out my smart phone”, yet at the end of camp I hear”it was freeing not having to answer every text and be on call 24/7”.

4. Activity.

In a day and age when working out for children is placing 50 text message, summer camp activities of running jumping, swimming and just playing are a wonderful thing. At our camp we mostly compete against ourselves making camp a place where kids stress free about WINNING. It’s kinda old school to think kids can play outside in a safe child friendly place. The interaction between age groups is amazing older helping younger and Gals being the adopted Moms for the youngest boys. It’s like having one big family that get together every summer.

 

5. Encouragment.

Camp is a place to build each other up. It is a place where children are taught how important their actions are. They learn that one cranky word can bring down the whole cabin. This encouragement takes campers and staff far beyond what they thought they could do. Camp provides the opportunity for people to realize its ok to make a mistake, we all do it. Regroup , apologize wait for forgiveness and move on. When we get encouragement from those around us we are open to reinvent ourselves and better see how we want to be seen in the “real world”.

Camp is not of this world it is like living in a dream where we are each challenged to stretch and grow and be better than when we first arrived camp. Each summer I have staff and campers tell us how they wish the world was more like a camp... Maybe we all just need to try a little more. One last thing, do not assume that all camps are the same. This day and age no longer does camp food mean junky food. Some of the best camps have Chiefs that work dilligently with fresh foods, vegetables and fruits. Lobster is even on the menu at some some camps... But not at Swift.

At Swift Nature Camp our Arts-and-Crafts programs flourish because the we recognizes the value of a balanced program of activities that includes Running around, Teamwork adventure, and Art. Equally important, these programs flourish because we accept campers who just try new things. Be it, tye dye, pottery, painting, leather or popsicle stick art. Yet, at the same time we challenge campers to refine their crafty skills, solve problems, and create new works of art. Our goal is to help define the brains and souls of our campers. SNC staff becomes actively involved in the mission of positivly nurturing youth development. In this way Arts and Crafts is a part of this process. And as an bonus, some lucky grandparents or parents and may get a beautiful piece of art.... or a lanyard keychain.

 

This year we are so excited that our pottery program will get a blast at camp.  Our new Arts & Crafts Director Laura has years of experience in pottery and working with clay. So this year more than ever before we hope to see campers sculpting, and working on the wheel and kiln firing all those projects. All this means that there are going to be wonderful projects coming out of the ARTS & CRAFTS CASTLE this summer. Stuff like sculpted animals, multi-colored tiles, giant coil pots, and delicate wheel-thrown cups and bowls.
Let nature be a part of your clay work by taking a smooth slab of clay and press natural forms into it so that they leave intricate textures. You know, acorns, twigs, leaves, and tree bark, they all leave amazing patterns. then this can be turned in to a vase or some other vessel or just a fired the way it is.

summer pottery program is going to be one of our most exciting programs in the summer of 2009.  There’s almost an endless variety of pottery projects to make which you can take back to home your family and friends.

Mid October we happened to be driving by Madison Wi. and decided to stop on in and spend some time with Ashley. It was great fun! She showed us around the downtown area and we even had a bite to eat. (nothing like Michelle’s food :) So we got a talkin about one of Ashleys favorite topics- Arts & Crafts. She was wondering if we could do some more cool activities. “like what?” we wondered. She thought, maybe we could do more age appropriate activities so like older kids could do copper enameling and more clay, even some woodburing or something like that. When one thinks of summer camp they think Archery. Yet, archery is so much more than just a way of spending time at camp. It provides us the opportunity to teach life skills: patients, following instructions and persistence just to name a few.

Archery is one of the Swift Nature Camps most popular programs. Both beginner and advanced archers will receive high level instruction from experienced teachers. You'll learn a little about the history of archery as well as the safety rules and commands for the sport. You'll also learn how to string a recurve bows, notch and draw arrows, and proper stance, aiming, and firing.

Our goal is for campers to have a positive first experience with archery. So they feel confident about their experience and want to do the sport more often. We often hear from parents that when their child got home they wanted to get a bow and arrow for the back yard. That makes us feel we are teaching archery the right way.

One of the best parts of being at Swift Nature Camp is the Animals. Thats why many think of S.N.C. as an animal camp. Animals are every where! First since you are out in Nature, if you take a little quiet time you just might see a some really cool birds like a Loon or a Woodpecker or some of the larger mammals like Bears and Porcupines. But most folks just like the animals in the Nature Center and in the Camp Zoo. There are all sorts of cool critters from Lizards to Hamsters and out in the Zoo are ducks and maybe even a goat or two. But Best of all is that campers can bring their own smaller critters to camp.
